Coaching Conversations that Build Confidence
A simple 3-step coaching framework—Celebrate, Reflect, Calibrate—to help developing leaders grow through reps.
Group Leaders,
In our last email, we discussed micro-responsibilities, which are small, bite-sized tasks that move people from watching to doing. Think simple wins like reading the Scripture, leading a 5‑minute icebreaker, or closing in prayer. The pathway is progressive — I do/you watch, I do/you help, you do/I help, you do/I watch — and each rep ends with a brief debrief and one clear next step. After your potential group leader has performed micro-responsibilities, you must debrief and coach them to become better. Remember, “clarity is kindness.” Here is a simple 3-step process for coaching:
1) Celebrate
“I loved how you…”
Name one specific strength you saw. Keep it concrete.
2) Reflect
“What felt natural? What felt awkward?”
Listen first. Ask one follow‑up: “Say more about that.”
3) Calibrate
“One tweak for next time is…”
Offer just one clear adjustment. Make it small and actionable.
Action this week:
- After their rep, schedule a 10‑minute call or do a quick parking‑lot chat. Say: “Hey! Loved how you led that moment tonight. Got 10 mins tomorrow for a quick debrief? I’ve got one idea that’ll make your next rep even stronger.”
- End with a next step: “Lead the icebreaker again next week” or “Try closing prayer.”
Tip:
Avoid fixing everything at once. One clear next step beats five vague ones. Don’t overcomplicate coaching, remember you are slowly developing people - it’s not a sprint but a marathon.
